Most organizations do not get stuck because they lack expertise, but because the way they work no longer allows people and the organization to use their full potential. The expertise is already there – what may be missing is the space in which it can be fully used.

THE EXPERTISE IS ALREADY THERE.
LET’S UNLOCK IT.

The crux concept

The idea behind CRUX

Successful organizations usually have what they need to move forward: knowledge, experience and commitment. Yet over time, the way they work can move away from what their people and the organization are truly capable of.Projects slow down, leaders become overloaded, barriers grow between teams, and everyday work becomes increasingly dominated by firefighting. The problem is rarely a lack of capability in people. More often, it lies in the less visible problems of how the organization works – unclear responsibilities, rigid structures, difficulties caused by change or leadership patterns that have become exhausting. These ways of working can prevent the expertise within the organization from being used effectively. These symptoms can appear in any organization, regardless of its size or operating environment. Because, ultimately, organizational patterns are created by the people who work in the organization every day.

The person behind the concept

Looking back at my journey – from my first degree in economics to nearly two decades of experience in small and medium-sized businesses, multinational companies and international environments – I can now see that every step led me towards CRUX.I have worked in different organizations and faced different situations, but I kept coming across the same patterns: change, adaptation, obstacles, and the ways these affect people and everyday operations. Over time, I began to see not only the problems themselves, but also the patterns behind them.Regardless of my role or industry, I have always been genuinely interested in people and organizations. I observed and tried to understand the dynamics at work, and my studies in coaching, team coaching and organizational development gave me a clearer framework for understanding and naming these patterns. I came to understand that operational difficulties are not resolved on paper, but through everyday human relationships.

Judit Darázs | Concept & Practice Lead

The real strength of CRUX lies in the fact that we do not impose new systems on organizations from the outside. Instead, we unlock the knowledge and capabilities that already exist within them. My role is to turn the potential within an organization into practical, effective ways of working. For me, CRUX brings together my experience, knowledge and genuine desire to support others. There is no better feeling than helping an organization move beyond what is holding it back and move towards a clearer, more independent way of working.

how we work?

From concept to practice

No two organizational situations are the same.

That is why CRUX does not start with a predefined solution. We develop it together, based on the organization’s own ways of working and experience, supported by the CRUX methodology and tools. We take the visible problem seriously, but we do not stop at the surface. We look for the causes and operational dynamics behind the current situation, where meaningful change can be made, and what kind of intervention truly fits the organization. The CRUX concept becomes practical through a seven-stage methodological framework.

FRAMING

At the beginning of our collaboration, we clarify the situation, the desired change and the organizational context in which it takes place. We establish a shared understanding of what we need to clarify and change.

EXPLORATION

An organizational situation can rarely be understood from a single perspective. We carefully select the perspectives we need and begin processing the relevant information in a consistent way.The aim is to build a sufficiently detailed picture so that we do not stop at our initial assumptions.

DEEPENING

Based on the initial picture, we focus on the areas that are still unclear.Using further analytical tools, we gradually identify the reinforcing operational dynamics that prevent the current ways of working from changing on their own.

CRUX

This is where the true nature of the situation becomes clear. The connections we have identified reveal the causes and reinforcing dynamics that shape the current ways of working, and the point where change can make a real difference. This is the crux – the point where understanding turns into direction.

JOINT DESIGN

Based on the diagnosis, we identify the direction of change that can genuinely influence the way the organization works.Together, we shape the intervention to fit the organization’s specific situation, ensuring that it is professionally sound and practical to implement.

UNLOCKING

We put the jointly developed change into practice, test it and refine it.The aim is not to create a new system that depends on external support, but to establish ways of working in which the organization’s own knowledge and capabilities have more room to develop and be used.

REVIEW

The value of change becomes clear in how it works in practice. After the process has ended, we look back at what has changed, what has remained in place, and what the organization will carry forward independently.

The value of CRUX lies in the fact that we do not look at an organization through isolated problems and ready-made solutions. We consider how people work, the organizational structures, and the relational and operational dynamics that develop from them together. This allows us to see not only what is not working, but also why it remains that way – and where meaningful change can begin. The aim is to develop change that fits the organization, builds on its existing expertise, and can be sustained without external support in the longer term.

what we do?

The problem we see on the surface is only the starting point. CRUX looks at what lies behind it and where meaningful change can begin.

Behind an obstacle, a difficult decision, an unsuccessful change or an operational problem, there are often more complex causes and reinforcing operational dynamics. Exploring these helps us understand what prevents the organization’s existing expertise and capacity from being fully used.We approach organizational operations from five perspectives. The situations below help identify where change may be needed.

When too much time and energy is spent on duplicate work, unnecessary steps, poor priorities or tasks that do not create real value.

When the structures and responsibilities are not clear enough for everyone to know what they need to do, what they are responsible for and what they can decide independently.

When the success of digital change depends not only on technology, but also on how the organization prepares for and adapts to it.

When, after a major change, the organization needs to rebuild the way it works in order to move forward effectively and with stability.

When the organization already has the knowledge, leadership capability and energy, and the time has come to turn these into even greater value.

The aim of working with CRUX is to turn the organization’s existing expertise, capacity and energy into real value. Fewer unnecessary steps, clearer decisions, leaders who can work more independently, better use of knowledge and more stable operations – all of these mean less waste, lower turnover and better returns on organizational and digital investments.

WHAT WE DO? - CRUX EFFICIENCY

When the capacity within an organization is not being used effectively.

“Some people are carrying the whole organization on their shoulders, while there is unused capacity elsewhere.”“Everyone is working, yet we are not making the progress we should.”“Too much time is spent dealing with problems caused by the way we work.”

CRUX does not simply look for ways to make people work harder. We identify where knowledge, capacity, decision-making or collaboration gets blocked, and then redesign the way work is organized so that existing resources can genuinely support shared goals and create value.

What can we achieve?

  • More available capacity

  • Less operational waste

  • Better use of expertise

  • Faster decision-making

  • Less dependence on key individuals

  • Less firefighting for leaders

HU | EN

WHAT WE DO? - CRUX GOVERNANCE

When the way an organization works is not supported by clear structures and processes.

“We have work instructions, but nobody knows exactly where to find them.”“Our policies haven’t been updated for years, and the way we work has moved on.”“We somehow get things done. We just haven’t properly documented how.”

CRUX brings clarity to the way an organization works. We identify what is already in place, what is missing, what has become outdated, and what no longer reflects actual practice. We clarify roles, responsibilities and decision-making authority, then translate these into clear process descriptions and policies that can genuinely be used in everyday work.Good structures do not restrict people. They empower them: everyone knows what they need to do, what they are responsible for and what they can decide independently. This allows the expertise within the organization to be put to use rather than waiting on others.

What can we achieve?

  • More time available for productive work

  • Faster decisions and shorter lead times

  • Fewer operational errors and less waste

  • Less dependence on individuals and easier knowledge transfer

  • Greater independence for leaders and employees

WHAT WE DO? - CRUX DIGITAL

When a new system alone does not create real change.

“They’re introducing something new again, and it’s only going to make our jobs harder. We managed somehow before. Why do we need to replace it?”“Technically, everything is ready, but we’re not sure the organization is ready for the change.”“We’ve implemented it on paper, but everyone is still working in Excel.”

CRUX helps make digital change more than just a technical project. We support the organization in making a real transition to new ways of working. Before implementation, we help identify how the new system will affect roles, workflows and collaboration, so the organization is prepared for the change.During the transition, we support the organization in making the new ways of working understandable, usable and acceptable. After implementation, we examine what prevents the system from becoming part of everyday work.Because a digital transformation is not successful simply because the system works. It is successful when the organization can work well with it.This way, the investment in technology does not create parallel processes, workarounds and additional administration, but genuinely unlocks the capacity and expertise it was originally intended to support.

What can we achieve?

  • Real value from digital investments

  • Better preparation and a smoother transition

  • Less duplicate work and fewer workarounds

  • Confident, independent use of the new system

  • Better use of employees’ expertise

  • Better alignment between technology and actual ways of working

WHAT WE DO? - CRUX TRANSFORMATION

When an organization loses the stability of its operations after a major change.

“After a sudden market shock, a change of ownership or a radical restructuring, the team has completely lost its sense of direction.”“Since the layoffs were announced, everyone has been uncertain. We don’t know who will stay, what will happen to us, and fewer and fewer people are left to do the same amount of work.”“Tensions between departments have escalated, everyone is blaming each other, and the organization collaborates less and less effectively.”

CRUX helps ensure that after a major organizational change, it is not only the structure that changes, but that the way the organization works comes together again. We identify where collaboration has broken down, what is sustaining uncertainty, and where the organization is losing its ability to function. We build a new organization that is leaner, yet still capable of working well: with clearer responsibilities, stronger collaboration and structures in which the remaining expertise can genuinely be put to use. This allows the organization to regain its internal stability and focus on the future again.

What can we achieve?

  • Faster recovery from the shock and uncertainty caused by change

  • Restored internal stability

  • A leaner, yet fully functional organization

  • Less operational waste and duplication

  • Retention of key people and better use of expertise

  • Stronger collaboration and less internal tension

  • Predictable and manageable operations again

HU | EN

WHAT WE DO? - CRUX CAPABILITY

When an organization has the knowledge and willingness, but the potential within its people cannot be fully used.

“Our leaders are excellent professionals, yet too many decisions and problems still end up with them.”“Everyone is doing their job, but we are not really working together.”“Our people are tired. We see less and less energy and initiative, while we expect more and more from them.”

CRUX helps the organization make better use of its existing knowledge, leadership capability and ability to work together. We examine where people, roles and collaboration become blocked, then develop changes that enable more independent and sustainable ways of working.

MORE INDEPENDENT LEADERS

Leadership becomes a real resource when leaders do not solve every problem themselves, but are able to delegate, give responsibility and hold people accountable. We explore what keeps leaders too close to daily operations and what prevents them from working effectively in their leadership roles. This allows leaders to become less of a bottleneck and more capable of helping the people around them work independently.

A COLLABORATIVE ORGANIZATION

When collaboration breaks down between organizational units, leaders or employees, the organization’s energy is spent on internal friction. We explore where and why collaboration breaks down, and clarify shared goals and the roles that depend on one another. The aim is not for everyone to work in the same way, but for people in different roles and areas of expertise to contribute to shared results by supporting each other.

COMMITMENT AND ENERGY

It is not enough for people to be capable of doing their jobs. It also matters whether they still have the energy, willingness and a working environment in which they can connect to shared goals and perform well over the long term.CRUX explores what drains people’s energy, what lies behind declining motivation, initiative or increasing turnover, and where changes to the way the organization works can help people’s expertise, energy and willingness to take initiative become valuable to the organization again.

What can we achieve?

  • More independent leaders

  • Better use of expertise

  • Less firefighting for leaders

  • More effective collaboration

  • Less internal tension and fewer obstacles

  • Greater employee retention

  • Lower risk of turnover

  • Stronger commitment and more energy
